Quota Attainment
Quota attainment measures the percentage of reps hitting or exceeding their assigned quota in a period. Here is what the number actually tells you.

Quota attainment is the percentage of sales reps who hit or exceed their assigned revenue quota within a defined period, typically a quarter or fiscal year.
How It Actually Works
The calculation is straightforward: divide the number of reps who hit 100% or more of quota by your total quota-carrying headcount, then multiply by 100. If 14 of your 20 AEs close at or above quota in Q3, your attainment rate is 70%.
Most SaaS companies track this at the individual rep level, the team level, and the segment level (SMB vs. mid-market vs. enterprise). Each cut tells a different story. An 80% team attainment rate looks healthy until you see that your three top performers are carrying the other seven.
Distribution matters as much as the average. A tight cluster of reps landing between 90% and 110% of quota signals a well-calibrated system. A bimodal split, where some reps are at 150% and others are at 30%, usually points to quota-setting problems, territory design issues, or both.
Why Revenue Teams Watch This Number
Quota attainment is a lagging indicator, but it reveals upstream problems. Consistently low attainment across a cohort (say, below 60%) often traces back to one of three root causes: quotas were set too high relative to realistic pipeline capacity, reps are not getting enough qualified pipeline to work, or the ramp period was too short and reps are still learning the motion.
For forecasting, attainment history is one of the inputs a revenue leader should use when setting next-quarter expectations. A team that has averaged 65% attainment for three straight quarters is unlikely to hit 90% without a structural change, regardless of what the CRM pipeline looks like.
Investors look at it too. A common benchmark in growth-stage B2B is that 70-75% of reps should be at or above quota. Below 60% for two consecutive quarters is a signal that something is structurally broken in the go-to-market.
Common Mistakes and Misconceptions
Treating it as a rep performance metric alone. Low attainment is usually a systems problem before it is a people problem. Check pipeline coverage ratios, lead quality, and territory sizing before drawing conclusions about individual reps.
Setting quotas by working backward from a revenue target. Dividing the company number by headcount produces quotas that feel internally consistent but bear no relationship to what the market and the motion can actually support. Quotas should be built up from historical win rates, average deal sizes, and realistic pipeline generation capacity.
Ignoring the ramp cohort. Lumping ramping reps into attainment calculations distorts the picture. Track fully ramped reps separately to get a clean read on whether your motion works at scale.
How It Connects to Adjacent Concepts
Quota attainment is downstream of pipeline coverage. If reps do not have 3x to 4x coverage going into a quarter, attainment will compress regardless of skill. It is also tightly linked to rep ramp time. A 90-day ramp on a product with a 60-day average sales cycle looks fine on paper, but if pipeline generation takes eight weeks to build, new reps may not close anything meaningful until month five or six.
Forecast accuracy tends to improve when attainment rates stabilize. When a high percentage of reps are performing predictably within a band, the aggregate forecast becomes more reliable. Erratic attainment distribution is one of the clearest signs that a forecast model is guesswork rather than signal.
Phi Consulting teams often find that attainment problems trace back to CRM architecture and data hygiene issues well before they show up in the quota number itself.
