What is Top of Funnel (TOFU)?

Top of funnel (TOFU) is the earliest stage of the revenue process, where the goal is getting the right people aware a solution exists before they are ready to buy.

How does top of funnel actually work in B2B?
TOFU is not about generating volume. It is about reaching the specific accounts and personas that can eventually become customers. A blog post ranking for a high-intent search term, a LinkedIn post shared inside a target vertical, a podcast episode a VP of Sales hears on their commute, and a cold email introducing a sharp point of view are all TOFU moves.
The mechanism is straightforward: create or distribute content that earns attention from people who fit your ICP, then capture enough signal (a click, a download, a reply) to qualify them for the next stage. Without that signal capture, TOFU activity is branding spend with no downstream value.
Inbound vs. outbound
In practice, TOFU falls into two buckets. Inbound channels pull people toward you over time: SEO, organic social, podcast appearances, newsletters. Outbound channels push your message to a curated list: cold email, paid LinkedIn, display ads targeting specific company lists. The right mix depends on your sales cycle length, ACV, and how quickly you need pipeline.
Why does top of funnel matter for B2B revenue teams?
TOFU is where your CAC clock starts. Every dollar spent here either earns a qualified lead eventually or it does not. Most revenue teams undercount how much TOFU spend contributes to closed deals because attribution is difficult at the top. A prospect reads three blog posts over four months, then responds to an SDR email, and the blog posts rarely get credit.
For companies with an ACV above $25,000, TOFU without an ABM layer is usually wasteful. Broadcasting to anyone who will listen generates volume, not pipeline. Tying TOFU to a target account list changes the math: your content and ad spend works on 500 specific companies instead of the internet at large.
What are the most common top of funnel mistakes?
- Treating TOFU as a separate team’s problem. When marketing owns TOFU and sales owns everything below it, hand-offs break and qualified signals get lost. Both teams need to agree on what a TOFU conversion looks like.
- Measuring TOFU on reach instead of relevance. 50,000 impressions from the wrong personas is worse than 400 impressions from your exact buyer, because the first number feels good and hides the problem.
- No defined exit criteria. TOFU without a clear trigger for moving a contact to the next stage means leads pile up with no follow-up. Define the action that makes someone worth pursuing: a content download, a pricing page visit, or two or more return visits within 30 days.
How does top of funnel connect to adjacent concepts?
TOFU feeds middle of funnel (MOFU) and, eventually, bottom of funnel (BOFU). The health of your TOFU directly sets a ceiling on how much pipeline your account executives can work. If TOFU is thin, everything downstream is starved.
In ABM programs, TOFU looks different. Instead of casting wide and filtering, you start narrow: ads only to employees at target accounts, cold emails only to mapped contacts, and account-level engagement measured rather than individual lead counts. Buyer persona work lives upstream of all of this. You cannot write a blog post or build a cold email sequence that resonates without knowing exactly who you are writing for and what they care about right now.
